Many organizations are grappling with the same fundamental question: Why aren’t our sustainability goals moving forward, even though the will to do so is there?

An ESG Quick Scan allows you to determine the extent to which sustainability has been integrated into your organization’s strategy, management, and accountability. This helps identify the biggest challenges in translating strategy into visible daily behavior and measurable impact. This article explains what an ESG Quickscan is, the different types available, and why it’s valuable for developing a plan of action.

The gap between sustainability ambitions and their achievement

Many organizations have plenty of ambition when it comes to sustainability; however, the problem often lies in communicating and implementing it: departments have different priorities when organizing governance, processes are not designed with sustainability in mind, or KPIs do not align with the ESG strategy or CSRD requirements. As a result, organizations are not sufficiently able to translate sustainability into a coherent and actionable process, leaving much potential for impact untapped.

This situation stems from the gap between intention and action — the so-called “intention-realization gap.” The actual obstacle is usually not a lack of ambition, but a lack of focus, ownership, and a shared understanding of where the organization currently stands. As a result, progress stalls, next steps remain unclear, and sustainability efforts feel fragmented. This makes it difficult to determine what the next step really should be.

On top of that, external pressure is mounting rapidly. Customers expect reliable ESG data, supply chain partners demand transparency, and laws and regulations are being introduced at a rapid pace.

Why conduct an ESG quick scan?

To bridge the gap between ambition and implementation, insight is needed first. The ESG Quick Scan addresses this need. It provides insight and focus through a concise baseline assessment. This makes it clear where the greatest opportunities for acceleration lie, both organization-wide and by department.

Organizations choose the ESG Quickscan because it:

Focuses on what really matters in the sustainability challenge
Makes ownership explicit, so it is clear who is responsible for what
Identifies blind spots related to ESG issues by highlighting areas where coherence, guidance, or implementation are lacking
Sustainability translates into a practical and actionable process based on a advisory report that outlines specific next steps
Organizations can benchmark their sustainability performance to gain insight into how your organization stacks up against the market, competitors, or internal departments.

"When developing an ESG strategy, it is important to get all departments within an organization on board. The department-specific ESG Quick Scan gave us an at-a-glance understanding of which departments are leading the way in sustainability and where opportunities still lie. This allowed us to set the right priorities and work together as an organization toward our sustainability goals in a more focused way!” – Nicole Peters (Kiremko)

The ESG Quick Scan is based on Prof. Rob Van Tulder’s transition theory. His theory emphasizes that companies do not develop in a linear fashion, but rather follow different “transition paths” depending on their motivations, capabilities, and partnerships. The ESG Quick Scan translates this theory into a practical baseline assessment across two dimensions:

Motivation (Intent): The extent to which sustainability, ESG goals, and ambitions are embedded in the vision, strategy, and leadership.
Implementation: The extent to which policies, processes, systems, data, and governance are in place to effectively implement that sustainability strategy.

The matrix below illustrates where an organization stands based on the relationship between its intention to become more sustainable (motivation) and its actual implementation (realization).

Diagram of the 9 positions within sustainability

By plotting companies on this matrix, you immediately gain insight into:

Where sustainability initiatives get stuck
Where energy, capacity, and opportunities for impact lie
Which actions are the most urgent and effective to address

Understanding the points above helps in determining a strategic starting point for sustainability initiatives. The 9-Role Model provides insight into where an organization stands in its sustainability development by highlighting blind spots, tensions, and opportunities for growth. In this way, the ESG Quick Scan bridges the gap between ambition and implementation: a tool that guides the sustainable transition and long-term value creation.

Types of QuickScans, Each with Its Own Purpose

The ESG Quickscan is available in five versions, each designed to address a common organizational challenge.

General ESG Quick Scan: To determine strategic direction, prepare for the CSRD, and gain a comprehensive understanding of the gap between aspirations and reality.
Industry-Specific ESG Quick Scan This scan focuses on industry-specific themes to clarify your organization’s position within the sector.
Department-Specific ESG Quick Scan: The scan highlights differences between departments in terms of approach, KPIs, data collection, priorities, and governance. Essential for targeted implementation.
Company-Specific ESG Quick Scan: Provide visibility into the status of company-specific strategic themes within the organization.
Abbreviated ESG Quick Scan: A concise, easy-to-use baseline assessment, perfect for workshops or as a conversation starter during management team meetings.

How do you conduct an ESG Quick Scan?

Kickoff & Selecting the Right ESG Quick Scan: Together, we’ll choose the right option, and we’ll explain the approach.
Filling out the questionnaire: You will fill out the sustainability questionnaire on your own. If you wish, you can do this with several colleagues to get a broader perspective.
Analysis & Plotting of Results: We analyze the responses and plot your score on the 9-Role Model.
Consulting Report + Roadmap: We provide a clear consulting report outlining your positioning, key insights by theme or department, opportunities for acceleration, and a roadmap for the short, medium, and long term. Together, we’ll determine which actions should be prioritized.
Optional | Implementation Support: Following the advisory report, we can assist — if desired — in truly embedding sustainability into daily operations. In this way, we ensure that focus, ownership, and a shared vision of sustainability are not only established but also realized. We provide support through, among other things, training sessions and in-depth sessions on company-specific topics.
